How Do I Know If My Auto Repair Shop Is Actually Winning?

How Do I Know If My Auto Repair Shop Is Actually Winning?

October 09, 2026

You cannot, until you know what winning looks like for you rather than for the shop. Without that, every month is movement without a result, which is exactly why the biggest year of your life can still feel like losing.

Most owners answer "are you winning?" by telling you how busy they are, how many jobs are on, how good last month was against the one before. That isn't winning. That's moving.

So you had your biggest month, or your biggest quarter, or your biggest year. More jobs than you have ever handled, more revenue than you have ever seen, and something still doesn't sit right.

The instinct from there is to push harder. Book more jobs. Hire more team. Look at bigger premises, or open a second site. That instinct is the reason the feeling never goes away.

What the Formula 1 driver has that you don't

Every driver on the grid knows three things before the race starts.

They know where the finish line is. They are not driving in circles hoping.

They know what the clock says, to the millisecond. They are not driving as fast as they can, they are driving to a target in a time.

And they have data on how they are tracking, against their own personal best and against every other car out there. The flag says when they're done. The scoreboard says whether they're catching the car in front or falling behind.

Most auto repair shop owners have none of the three. No finish line, no clock, nothing telling them whether they are getting ahead. So they do whatever feels productive, which is more jobs, more staff, more space.

We have worked with owners who went from $400,000 to $800,000 in annual revenue and ended up no better off. More staff, bigger premises, more expenses, and the same feeling at the end of every month. More money coming in and no more left over.

Growth without direction is expensive activity. It costs you more to do more, and you finish with the same or less.

Watch: the whole thing, including the four people you need around you, in 21 minutes.

Your freedom number

The question nobody asks an owner is this: what do you need the business to produce so you can live the life you want, and eventually step back from running it?

That is a specific, personal figure, and we call it your freedom number. It is not a revenue target and it is not about the shop. It's about you.

Without it you have no finish line, no scoreboard, and no way to read your own progress. With it, every decision you make is either moving you towards it or stalling you, and you can finally tell which.

There's a catch, and it's the reason most owners never get one. You cannot work it out on your own.

The second team

You already have a team: your technicians, your service advisor, the people at the front desk, everyone who turns up to work on the cars. That team matters and it is not this one.

The team most owners never build is the freedom team, and it has four seats.

Your bookkeeper. Dots the i's and crosses the t's. Everything reconciled accurately, bank fees understood, invoices uploaded and categorised. They're in the business week to week, and their job is to make sure the financial picture handed to the next three people is clean.

Your accountant. Not someone who reads numbers off a report, but someone who tells you what they mean in language you understand: that your profit and loss shows the relationship between income and expenses, your cash flow summary between cash in and cash out, your balance sheet between what you own and what you owe. They should be working on your business across the year, not handing you a tax return once a year.

Your financial planner. They look five, ten, thirty years out and work out what you'll need for the quality of life you want. They ask the question most auto repair shop owners have never been asked: what does freedom look like for you? They are the one who puts the number on it.

Your coach. The coach takes that number and reverse engineers it. If your freedom number is $300,000 a year, then what sales does that require? What systems? What software? What margin on parts? What does productivity need to look like? Which benchmarks do we measure you against? Everything works backwards from the number.

That team is not a luxury. It's the infrastructure that gives your mechanic workshop a destination rather than a direction.

What changed for one owner

One of our clients runs a shop turning over six figures a month. More than ten years in business, and she had never sat down with a financial planner.

She knew her turnover. She had a rough feel for what was left at the end of the month. What she did not have was any specific idea what it would cost her to be genuinely free of the business, and financially secure long into retirement.

She sat down and put a real number on it, and that's when things changed. The number itself wasn't the revelation. Having a specific target was. Suddenly she knew what she was building towards, and every decision she made, or didn't make, was visibly moving her closer or holding her still.

Questions owners ask

Isn't my freedom number just my retirement figure?

It's broader. It covers the life you want now as well as the one you want later: what you draw from the business, what you need it to produce while you're still in it, and what has to be true before you can step away. The retirement piece is part of it rather than all of it.

My accountant does my tax. Isn't that enough?

For tax, yes. For this, no. A tax return tells you what already happened. The freedom team's job is to tell you where you are going and whether you're on pace, and that needs someone looking forward across the year rather than backwards once a year.

I'm not big enough for a financial planner.

The owner above was ten years in at six figures a month and had never used one. Size is not the gate. Not knowing what you are building towards is far more expensive than the conversation, and it compounds for every year you don't have it.

Should I open a second site to grow faster?

Not until you know the number. A second location adds expenses, management and risk, and it only helps if it moves you towards a destination you've defined. Otherwise it's the $400,000 to $800,000 story with more keys on the ring.

What if the number comes back frightening?

Most do at first, and it's still better than the alternative. A frightening number you can work backwards from beats a comfortable fog you cannot measure. The coach's whole job is turning that figure into sales, margin and productivity targets that are achievable this quarter.

The shift

A record month is not a win if you cannot say what you were trying to win. Busy is movement. Winning is movement towards something you named.

Tonight, write down one figure: what you need the business to pay you every year for the life you actually want. Not revenue. What you need. If you cannot write it, that's your answer, and the first seat to fill is the financial planner.
